๐ŸŽฏ RISE Feedback Tool

Structured Peer Feedback for Performance Reviews

Martin Dobberstein ยท EM Working Session ยท March 2026

What Is This?

A custom feedback collection system to support RISE reviews.

1
Personality cards โ€” I create a profile for each team member (my assessment of strengths/areas for growth)
2
3 feedback variants (A/B/C) โ€” Each reviewer gets a randomized questionnaire mixing sliders (e.g., "Communication: 1-10") and open-ended prompts to reduce bias
3
Targeted peer selection โ€” The tool generates a reviewer list per person (teammates + PO), which I can extend manually
4
Individual links โ€” Each review request has a unique URL with the personalized questionnaire

Result: I collect structured + qualitative feedback from multiple perspectives per employee, giving me richer data for RISE conversations.

The Problem We're Solving

RISE reviews need 360ยฐ peer feedback. How do you collect it today?

Google Forms

Same generic questions for everyone. No context about the person. Responses are flat.

Confluence Pages

Messy to manage. Hard to track completion. No structure for analysis.

Slack DMs / 1:1s

Context gets lost. Hard to compare across reviewers. Time-intensive for EM.

What we actually need: Personalized questions per person, multiple feedback variants to reduce bias, real-time completion tracking, and structured data we can use in RISE reviews.

Reviewer Experience

Each reviewer gets a unique link โ€” no login, no account needed. Takes 5โ€“8 minutes.

1
Personalized intro โ€” context about the person, written by the EM
2
Structured questions โ€” strength/growth picks, free-text, competency ratings
3
Quickfire round โ€” rapid yes/no/can't say questions from a curated pool
4
Submit โ€” progress saved automatically, can resume anytime

Three Feedback Variants

Randomly assigned to prevent bias:

Variant A Strength & growth picks โ†’ ratings โ†’ impact

Variant B Superpower โ†’ trajectory โ†’ quickfire

Variant C Scenarios โ†’ competency sort โ†’ reflection

The Secret Sauce: Personality Cards

You tell the tool what you want to learn about each person. Not generic. Targeted.

Example personality card

Gaston โ€” P3 Senior Engineer

Context: "Gaston joined Redcare to build the Order Management domain. He works closely with Reza and Satarupa on defining direction."

Targeted competencies: Collaboration, Communication, Ability to Change

Probing prompts:

  • When Gaston presents technical decisions, does it feel like collaboration?
  • How does he handle disagreements across teams?
  • When priorities shift, does he adapt smoothly?

Writing the personality cards is the real work โ€” it takes ~1 hour to set up a round. But this is where the value lives: asking the right questions about each person.
